Clean Handoff

TL;DR: What is Clean Handoff?

A clean handoff is an engagement ending with complete transfer: every deliverable, document, and piece of context packaged so the client's team can execute independently, with no retained dependencies and no lock-in. Continuing the relationship stays a choice, never a necessity.

Clean Handoff explained

Lock-in is usually invisible until you try to leave. Consulting relationships accumulate dependencies by default: context that lives in the consultant's head, access held in their accounts, half-documented decisions, deliverables that reference conversations no one wrote down. None of it is malicious; all of it converts "we could leave" into "leaving would cost us months," which quietly changes the relationship's power balance.

A clean handoff is the deliberate reversal of that drift, engineered from the start rather than assembled at the end. Work products are complete and self-explanatory. Accounts, tools, and data live in the client's ownership from day one. Decisions carry their reasoning in writing. The handoff package itself, everything needed to execute independently, is a defined deliverable with the same quality bar as the strategy it transfers.

The commercial logic is confidence, not charity. A consultant who makes leaving easy is betting the work will make staying attractive, and the bet disciplines the work. It also changes who hires you: teams burned by dependency-shaped vendors specifically seek engagements they can exit, and the promise is only credible from someone whose deliverables visibly stand alone. In a trade where lock-in is the default business model, a genuine exit ramp is a differentiator you can put in writing.

In practice

You're never locked in; the choice is always yours: that is on my services page because I mean it operationally. Every engagement is built to end cleanly, whether or not it does. Most clients continue into advisory, and I want that continuation earned monthly, not extracted structurally, because I have seen what dependency does to both sides of a consulting relationship. My proof point is simple: I will hand off everything, cleanly and completely, and be genuinely fine if you run with it.

Common misconception

People often assume a consultant offering easy exit is planning a short engagement. Actually, clean-handoff structure is what makes long engagements healthy: the relationship persists because the work keeps earning it, which is the only durable reason it should.
